Who actually needs a furnace in Florida
Most of peninsular Florida runs heat pumps and never installs a furnace at all. But the Panhandle and North Florida are a different climate — Tallahassee, Pensacola, Jacksonville, Gainesville, and Ocala all see meaningful stretches below freezing, and many homes there were built with gas furnaces paired to a separate AC condenser.
If you have an existing natural gas line and a furnace that has reached the end of its life, replacing in kind is often the most economical path. If you are on propane, the calculus shifts, and a high-efficiency heat pump frequently wins on operating cost.

Gas furnace replacement in Florida generally runs $4,000 to $9,000 installed, depending on AFUE efficiency rating, capacity, and venting requirements. High-efficiency condensing furnaces need different venting than older models, which occasionally adds cost when converting.

Cracked heat exchangers and why red tags are not negotiable
A furnace burns fuel in a sealed metal chamber called the heat exchanger. Your home's air passes over the outside of that chamber, picks up heat, and circulates. Combustion byproducts — including carbon monoxide — stay inside the chamber and vent outdoors. The metal wall between those two paths is the only thing separating your family from exhaust gas.
Heat exchangers crack from thermal cycling over years of expansion and contraction. When one cracks, combustion gas can enter the airstream. Carbon monoxide is colorless and odorless, and the early symptoms — headache, nausea, fatigue, confusion — are easy to mistake for a winter virus.
When a technician red-tags a furnace and shuts off the gas, that is not an upsell tactic and it is not a repair to defer to next paycheck. Heat exchangers are generally not repairable; the fix is replacement. If you have any doubt about the diagnosis, get a second licensed opinion the same week — but do not run the furnace while you wait.

AFUE, venting, and what conversions actually cost
AFUE measures what percentage of fuel becomes usable heat. An 80% AFUE furnace sends a fifth of the energy up the flue. A 95%+ condensing furnace extracts so much heat that the exhaust cools enough to condense, which is where the name comes from.
Here is the Florida-specific wrinkle: high-efficiency furnaces pay back on heating hours, and Florida has few of them. In Minnesota the premium for a 96% unit returns quickly. In Tallahassee or Jacksonville, running maybe 400 to 700 heating hours a year, the math is much less compelling. Mid-efficiency equipment is frequently the smarter purchase here even though it sounds like the lesser choice.
There is also a physical constraint. Condensing furnaces produce acidic condensate and cool exhaust that cannot use a conventional masonry or metal flue. They vent through PVC, usually out a sidewall, and they need a condensate drain. Converting an older home from an 80% furnace to a 95% unit often means new venting runs, a drain line, and sometimes a condensate pump — several hundred to a couple thousand dollars of work that has nothing to do with the equipment itself.
